    An honest look at where your business is leaving value on the table.

    An optimisation review is a structured conversation that ends with up to three improvements worth making and a rolling Now / Next / Later view of the order to make them in. It is not a sales audit dressed up, and it does not require you to commit to a project.

    The checklist starts a conversation. It is not a scored audit. We assess how well the business works, not how much software it uses. A reliable manual process can be a strong foundation, and a technology that has been assessed and is not needed is a valid decision.

    01 — How It Runs

    Six stages, in order

    The sequence matters more than the paperwork. Where a business buys tools before establishing what is actually costing it opportunity, it can end up with more systems and the same problems.

    Context

    We start with the business as it actually is: what you sell, who buys it, how work arrives, what the team is spending its week on, and what has already been tried. This is a conversation, not a form.

    Relevant assessment

    Rather than assessing everything, we look properly at the pillars that matter for your situation. For most businesses that means two or three areas examined in detail and the rest noted and left alone.

    The highest-value priorities

    We come back with up to three improvements we would look at first, why those ones, roughly what each involves, and what would need to be true for each to be worth doing. If fewer than three are genuinely worth acting on, we say that instead of padding the list. If the answer is 'change a process, do not buy software', we say that too.

    A rolling Now / Next / Later roadmap

    Not a fixed set of phases with dates attached. Now is the agreed active priorities, Next is prepared work subject to scope and approval, and Later is investigation or possible future work. The three overlap in practice, and items get reprioritised as evidence arrives.

    Delivery

    If it makes sense to proceed, we implement — using your existing systems where they are fit for purpose, automation and integration where they are not, and bespoke build only where nothing off the shelf fits.

    Evidence-led review

    At the end of the cycle we look at what the change returned: what moved, what did not, what capacity was released, and what the next Now should be. Then the loop repeats.

    02 — The Roadmap Shape

    Now, Next, Later — a rolling list, not fixed phases

    These are three states of work, not three time slots. They overlap: preparation for Next often happens while Now is being delivered, and anything can be reprioritised when new evidence or a change in the business makes it sensible. The structure below is the blank shape we fill in with you.

    Agreed active priorities

    Work that is agreed, scoped and underway, with an owner, a next step and a way to judge the outcome. Usually one or two things at a time so they actually land.

    Next

    Prepared, subject to approval

    Work we expect to follow, being prepared or scoped, but not committed. It stays here until scope, cost and value are agreed — and it can move back out again.

    Later

    Investigation and possible future work

    Ideas and candidates worth understanding better before anyone commits. Some will be promoted after the next review, some will be dropped once we know more.

    Reviewing the list every cycle tends to be more useful than a long fixed plan, because the second decision is better informed than the first.

    Together, we agree worthwhile improvements and a focused roadmap with an owner, next step and a way to judge the outcome. Sometimes the answer is automation or AI. Sometimes it is connecting existing systems, a purpose-built application or a simpler process.

    After implementation, we review evidence and its limitations, then decide what to keep, improve or investigate next. What happens in practice always follows the scope we agree with you.

    What you are reading here is the public method: the framework, the library of improvements, and the review process. It is deliberately general, because it is written for everyone.

    Anything specific to your business — the assessment you complete, your ranked opportunities, your roadmap and your review history — is intended to live in Leadica Business Intel, a separate secure environment rather than on this website. We will confirm access arrangements with you directly; nothing client-specific is published here.
