    The 24-point business review

    Four short review points for each of the six pillars. It is not a scorecard and it does not produce a number — it is a structured way for a leadership team to agree what is genuinely working, what needs improving, and what nobody can honestly answer yet.

    Print it, work down it as a group, and mark each line. The lines you mark Assess are often the most useful to discuss, because they are the ones where the business does not currently know how it is performing.

    Nothing here assumes you should buy automation or AI. Several items are best resolved by simplifying a process or agreeing who owns something, and marking something Not relevant after considering it is a perfectly good answer.

    The checklist starts a conversation. It is not a scored audit. We assess how well the business works, not how much software it uses. A reliable manual process can be a strong foundation, and a technology that has been assessed and is not needed is a valid decision.

    Customers receive relevant, proactive communication when progress or circumstances change.
    Renewals, servicing and suitable repeat-purchase needs are reviewed at the right time.
    Reviews and referrals follow a neutral, appropriate process; concerns reach an owner.

    Repeated administration has been reviewed for value and unnecessary effort.
    Duplicate data entry and integration needs have been assessed.
    Documents and approvals progress with appropriate checks and little avoidable chasing.
    Critical spreadsheets and workflows remain reliable; bespoke alternatives have been considered where justified.

    Make Better Decisions

    Key measures, definitions, sources and reporting periods are agreed.
    Relevant outcomes and pipeline information are visible to accountable people.
    Material bottlenecks and exceptions become visible early enough to act.
    Implemented changes are reviewed for their actual return and use of released capacity.

    Empower Every Employee

    People can find current, reliable knowledge needed for their work.
    Suitable staff copilots and assistants have been assessed, not assumed necessary.
    Recurring research, preparation and other knowledge work are reviewed for improvement.
    Approval, escalation and training expectations are clear for any AI in use.

    What to do with the answers

    Choose up to three issues worth investigating after considering the evidence, business relevance, volume and consequences. Disagreement is a reason to clarify the situation, not automatic proof that it is the highest-value priority.
