When quotes, handovers and delivery depend on a few experienced people, delays and inconsistency can become a real constraint — and it is worth knowing whether that is the case in your business before deciding what to change.

    Do customers feel looked after without someone having to remember to do it?

    Proactive updates, well-handled common questions, renewals and retention, and a straightforward way of asking for reviews and referrals. Where this pillar is working, existing customers do more of the work of finding the next ones.

    How much repeated work is the business paying for that it does not need to?

    Duplicate data entry between systems, documents and approvals that move by hand, spreadsheets doing jobs they were never designed for, and integrations that were never finished. Automation, integration and purpose-built apps are possible approaches here — worth assessing rather than assuming.

    Do you agree on the numbers, and do they arrive early enough to act on?

    Agreed measures, agreed sources, agreed periods. Then visibility of outcomes and pipeline, alerts when something stalls or looks wrong, and an honest look at what an improvement returned and what capacity it released.

    Some problems are solved with better marketing. Some are solved by rewriting a process so it stops depending on one person's memory. Some need an automation, or a proper connection between two systems you already pay for, or a small purpose- built app that replaces the spreadsheet everyone quietly relies on. A few are genuinely good candidates for AI.

    We are not attached to any one of those answers. The work is to establish where the business is losing opportunity or effort, then choose the least complicated thing that fixes it and can be maintained afterwards.

    This is the loop the book argues for, and it is the one we work to. Find where effort is being consumed without producing value. Decide where a change would create leverage rather than just tidy things up. Build the system so the improvement holds when everyone is busy. Measure what it returned, in revenue and in released capacity. Then choose the next one.

    It is deliberately unexciting. The compounding effect of doing it four times a year is what changes the business, not any single project.
